Company Profile
Company
Residential brokerage. 48 agents, 1 managing broker, 3 TCs. ~410 closings a year.
Stack
Transaction management platform, CRM, a shared TC inbox, e-signature, a shared deal calendar.
Operating Need
Keep every date right through every amendment, and stop important emails from getting lost.
The Challenge
Phoenix contracts changed often: repair amendments, loan delays, closing date extensions. Each amendment could move several later dates, and the TCs redid them by hand, sometimes three or four times on a single file. Meanwhile, the shared inbox received dozens of emails a day from lenders, title companies, inspectors and agents, and messages like "closing moved" or "appraisal came in low" sat between routine updates. The TCs were careful, but the system depended on them catching everything.
The Audit
We reviewed 40 recent files with amendments, two weeks of the shared inbox and the brokerage's deposit tracking.
Patterns Found
- About 60% of files had at least one amendment, and many had two or more
- Re-dating took 30–90 minutes per amendment
- 4 of 40 files had a later date that wasn't updated after an amendment
- The inbox received 60–80 deal emails a day, filed by hand
- Earnest money proof was chased by email, and 2 recent deposits arrived late
- Payment instructions were not checked for warning signs
The TCs didn't need more hours. They needed every amendment and email processed before it reached them.
The Architecture
Built on our Contract-to-Close System, configured with amendments as the first priority.
Contract Deadline Reader
Reads every signed contract and shows each deadline next to its source line for TC approval.
Amendment Re-Dater
Reads each amendment, recalculates every later date it affects, and shows the before-and-after list for approval.
Deal Inbox Sorter
Files every email under the right deal, labels it (date change, document, question, problem, payment info) and surfaces urgent items first.
Earnest Money Watch
Tracks every deposit against the escrow company's receipt and warns the TC and agent the day before a missing deposit is due.
Wire Fraud Warning Flag
Flags messages that give or change payment instructions, warns the TC and client to call title at a known number, and logs every flag.
Client Updates
Drafts weekly status updates for buyers and sellers from the file's real dates for the TC to send.
How the System Operates
The system reads and recalculates. The TC approves every date change before it reaches the calendar.
- Every recalculated date is shown with the amendment line that changed it
- A deposit counts as received only on a matching escrow receipt
- The system never sends wire details and never calls a message safe
How It Flows
- 1An amendment or deal email arrives
- 2The AI reads it, files it and recalculates any affected dates
- 3The TC reviews the before-and-after list and approves
- 4Reminders, deposit checks and client updates adjust automatically
Date changes reach the calendar only after TC approval.
Implementation
| Stage | Focus | Key Results |
|---|---|---|
| Stage 1 | Amendment audit | 40 files reviewed; re-dating time and missed updates measured |
| Stage 2 | Contract setup | Arizona contract and amendment forms mapped; approval screen set up |
| Stage 3 | Pilot | Deadline Reader and Amendment Re-Dater live for one TC |
| Stage 4 | Full rollout | All three TCs live; Inbox Sorter, Earnest Money Watch, Wire Fraud Flag and Client Updates on |
Ownership
Every date, amendment and email is recorded in the brokerage's own systems.
A deadline history for every file, including every amendment change
An earnest money log with escrow receipts attached
A log of every flagged payment-instruction message
Approved client update templates
Operational Impact
Amendments no longer mean an hour of retyping dates. The TCs review a short list of changes and approve it, and the calendar stays right. Emails that matter reach the top of the inbox, late deposits are caught before the deadline, and the team handles a changing contract with confidence instead of worry.
