Company Profile
Company
Residential brokerage. 60 agents, 1 managing broker, 1 broker-owner, 3 TCs. ~510 closings a year.
Stack
Transaction management platform, back-office commission software, CRM, accounting software, a shared TC inbox.
Operating Need
Clear the month-end review backlog, catch money errors before closing, and give the owner one view of the business.
The Challenge
Every deal file had to pass the managing broker's review before closing: 10 to 40 documents, checked for signatures, initials, missing pages and wrong forms. At about 50 minutes per file, month end became a pile-up, and files that came back incomplete went around twice. Final closing money sheets from title companies were checked quickly, and a few errors in credits and referral fees had already reached closing. The owner wanted a simple view of deals and commissions, but building one meant pulling from four tools.
The Audit
We reviewed 60 recent deal files, 40 closing money sheets, two weeks of the TC inbox and the owner's current reports.
Patterns Found
- Broker review averaged about 50 minutes per file
- 31% of files went back to agents more than once
- The most common problems were missing initials, undated disclosures and wrong addendum versions
- 4 of 40 closing sheets had a credit or fee that didn't match the contract or amendments
- Month-end backlog reached about 40 files waiting for review
- The owner's monthly report took about three weeks to assemble from four tools
The broker's judgment wasn't the bottleneck. The first pass through every document was, and nobody was checking the money line by line.
The Architecture
Four systems working as six parts, built around the broker's review and the money at closing.
Broker File Pre-Check
Goes through every submitted file before the broker, checking for required forms, signatures, initials, matching names and dates, and the right form for the deal type.
Agent Fix List
Sends the agent a one-page list of problems right away, so files reach the broker clean. The broker still approves every file.
Closing Money Check
Compares every line of the final money sheet against the contract, every amendment and the agent's commission agreement, and lists every mismatch for the TC to send to title.
Deal Inbox Sorter
Files every deal email under the right file, surfaces urgent items, and sends payment messages to a warning flag.
Broker Owner Dashboard
Pulls data from the CRM, transaction platform, back office and accounting every night into one screen of deals, money, agents and risks.
Monday Summary
Sends the owner a short plain-language summary every Monday, and answers questions like "Which agents closed the most this quarter?"
How the System Operates
The system does the first pass and the line-by-line comparison. The broker approves every file, and the broker signs off on every commission.
- The broker still reviews and approves every file; the AI only does the first pass
- Money mismatches are listed for the TC to send to title; the system never changes or moves money
- The broker signs off on all commission paperwork
How It Flows
- 1An agent submits a deal file, or a closing sheet arrives
- 2The AI checks every document or every line
- 3The agent gets a fix list, or the TC gets a mismatch list for title
- 4The broker reviews a clean file and signs off
Closing-sheet corrections are sent to the title company by the TC, never by the system.
Implementation
| Stage | Focus | Key Results |
|---|---|---|
| Stage 1 | File and money audit | 60 files and 40 closing sheets reviewed; common problems listed |
| Stage 2 | Checklist setup | Required forms by deal type and commission rules set with the broker |
| Stage 3 | Pre-check launch | File Pre-Check, Fix List and Closing Money Check live |
| Stage 4 | Owner view | Inbox Sorter and Owner Dashboard live; Monday summaries every week |
Ownership
The checklists, records and dashboard are the brokerage's own.
Required-form checklists by deal type
A record of every pre-check and closing-sheet comparison
A sorted, searchable deal inbox
An owner dashboard pulling from all four tools
Operational Impact
Month end is no longer a pile of files waiting for one person. Agents fix their own files before the broker sees them, the broker spends review time on judgment instead of hunting for initials, and money errors are caught before funding instead of after. The owner now runs the business from a Monday summary instead of a report that arrives weeks late.
