Company Profile

Company

Fast-growing residential brokerage. 140 agents, 1 managing broker and 1 assistant managing broker, 1 broker-owner, 7 TCs. ~1,190 closings a year.

Stack

Transaction management platform, CRM, a showing scheduling service, e-signature, back-office software, a policy manual and forms library in shared drives.

Operating Need

Keep compliance and broker oversight strong while adding agents quickly, without adding management headcount at the same pace.

The Challenge

The brokerage had nearly doubled in two years through recruiting. Each new agent brought questions about forms, policies and advertising rules, and they all went to the managing broker. Since the 2024 rule change, agents had to have a signed written buyer agreement before touring homes, but newer agents sometimes booked tours first and sent the agreement later. File reviews kept growing with the closing count, and the owner had no single view of which agents were struggling and which were thriving.

The Audit

We logged two weeks of agent questions to the brokers, matched 90 days of booked tours with buyer agreements, and reviewed 60 recent deal files.

Patterns Found

  • The managing broker fielded about 40 agent questions a day
  • About 75% of questions were already answered in the policy manual, forms list or past answers
  • About 11% of buyer tours happened before a signed agreement was on file
  • Several agreements were missing required parts, like the agent's compensation or the term
  • Broker file review averaged about 45 minutes per file
  • The owner had no regular view of agent activity or compliance gaps

The brokerage didn't need another managing broker yet. It needed routine answers, checks and first passes handled before they reached the one it had.

The Architecture

Four systems working as six parts, built to scale broker oversight with the agent count.

Broker Answer Desk

Answers agent questions by text or chat from the policy manual, forms list, state rules and past answers, showing the source of every answer.

Escalation and Learning

Sends judgment questions to the broker and saves each new answer, so the desk gets smarter over time.

Buyer Agreement Guard

When a tour is booked, checks for a signed buyer agreement, warns the agent and sends the agreement for e-signature if it's missing.

Agreement Completeness and Expiry

Checks agreements include the required parts, warns before they expire, and sends the broker a weekly list of any tours without one.

Broker File Pre-Check

Checks every submitted deal file for missing forms, signatures, initials and mismatches, and sends agents a fix list before broker review.

Broker Owner Dashboard

Pulls from every tool into one view of deals, agent activity and compliance gaps, with a plain-language Monday summary.

How the System Operates

The system answers, checks and pre-reviews. The managing broker makes every judgment call and approves every file.

  • Every answer shows its source, and judgment questions always go to the broker
  • The broker still reviews and approves every deal file
  • Missing buyer agreements are flagged before the tour, not after

How It Flows

  1. 1An agent asks a question, books a tour or submits a file
  2. 2The AI answers with a source, checks the agreement or pre-checks the file
  3. 3The agent fixes what's flagged, and the broker handles escalations
  4. 4Compliance gaps and activity appear on the Monday summary

New broker answers are reviewed before they're added to the answer library.

Ownership

The brokerage owns its answer library, compliance records and dashboard.

A growing library of sourced policy answers

A buyer agreement record for every tour

A pre-check record for every deal file

An owner dashboard pulling from every tool

Operational Impact

The managing broker now spends the day on decisions only a broker can make. New agents get answers in seconds with the source attached, tours start with signed agreements, and files reach review already clean. The owner sees which agents need help and where compliance gaps are forming every Monday, so the brokerage can keep recruiting without losing control of how it operates.
