Company Profile
Company
Residential brokerage. 120 agents, 2 managing brokers, 1 broker-owner, 6 TCs. ~1,020 closings a year.
Stack
Transaction management platform, back-office commission software, CRM, accounting software, shared TC inboxes, client texting.
Operating Need
Spend less broker time on disputes, catch money errors before closing, and see risk across a large brokerage.
The Challenge
At more than a thousand closings a year, disputes were a regular part of the business: buyers and sellers arguing over who kept a deposit, and agents disagreeing over a commission split or referral. Each one could be worth thousands of dollars, and building the case meant a managing broker spending a day or two pulling contracts, amendments, emails and texts from four systems. Errors on closing money sheets, especially commissions and credits, created some of those disputes in the first place.
The Audit
We reviewed the past year's disputes, 80 recent closing sheets, deposit tracking and the owner's reporting.
Patterns Found
- About 20–25 disputes a year, each worth $2,000 to $36,000
- Each dispute file took a managing broker 1–2 days to assemble
- Many deposit disputes turned on whether a deadline or notice was met on time
- 8 of 80 closing sheets had a credit, referral fee or commission split that didn't match the agreements
- Deposit receipts were stored in email, not on the deal record
- The owner's monthly report took about three weeks to assemble
Most disputes came down to what happened and when. The brokerage needed that record built as deals happened, not reconstructed afterward.
The Architecture
Four systems working as six parts, built so every deal leaves a clear record.
Dispute File Builder
When a broker opens a dispute, gathers every contract, amendment, email, text and deadline record for that deal.
Dated Timeline
Builds a timeline with proof attached to each step, and points out the key moments and any gaps for the broker or lawyer.
Earnest Money Watch
Tracks every deposit, marks it received only on a real escrow receipt, and stores the receipt on the deal.
Closing Money Check
Compares every line of the final money sheet against the contract, amendments and commission agreements, and lists mismatches for the TC to send to title.
Broker Owner Dashboard
Pulls every night from the CRM, transaction platform, back office and accounting into one view of deals, money, agents and risks.
Monday Summary
Sends the owner a plain-language weekly summary, including open disputes and deals at risk.
How the System Operates
The system gathers, compares and records. The broker or lawyer makes every dispute decision, and the AI never touches money.
- The system never releases deposits or moves money
- Dispute timelines show only what the records show, with every item sourced
- The broker signs off on all commission paperwork
How It Flows
- 1Deals generate deposit receipts, emails and deadline records as they happen
- 2Closing sheets are checked before funding
- 3When a dispute opens, the AI builds a sourced timeline
- 4The broker or lawyer uses it to settle or argue the case
Every timeline item links to its source document.
Implementation
| Stage | Focus | Key Results |
|---|---|---|
| Stage 1 | Records audit | Past disputes, closing sheets and deposit tracking reviewed |
| Stage 2 | Money checks | Earnest Money Watch and Closing Money Check live |
| Stage 3 | Dispute tools | Dispute File Builder and timelines live for both managing brokers |
| Stage 4 | Owner view | Owner Dashboard and Monday summaries live |
Ownership
Every record and timeline stays in the brokerage's own systems.
A deposit record with escrow receipts on every deal
A record of every closing-sheet comparison
Sourced timelines for every dispute
An owner dashboard pulling from all four tools
Operational Impact
Disputes no longer cost a managing broker days of digging. The timeline is built in hours, every claim is backed by a source, and settlement conversations start from facts. Fewer disputes start in the first place, because money errors are caught before funding and deposits are tracked on the record. The owner sees open disputes and deals at risk every Monday.
