Company Profile
Company
Residential HVAC shop. ~$860K revenue, 3 techs plus the owner, and a part-time office assistant. ~1,400 past customers and 130 maintenance plan members.
Stack
Entry-level field-service software, a payment processor with cards on file, Google Business Profile, Google Local Services Ads.
Operating Need
Stop losing members to payment failures, answer every call, and build a review profile that matches the work.
The Challenge
The shop's maintenance plan should have been steady income, but card payments failed every month and nobody caught them until members asked why they'd lost priority service. Renewals depended on the part-time assistant remembering. During the day, calls went to voicemail whenever she was busy or out, and the shop's rating rested on just 41 reviews, a few of them old complaints.
The Audit
We reviewed 12 months of membership payments, 60 days of call logs and the shop's review history.
Patterns Found
- 27 failed membership payments in the past year had never been followed up
- Renewal rate was 69%, with most lapses tied to payment failures
- About 28% of calls went unanswered when the assistant was busy or out
- Roughly 1 in 30 customers left a review, and none were asked
- Two older negative reviews made up a large share of the profile
- Non-members were rarely offered the plan
The members weren't unhappy. Their cards were expiring, and nobody was there to catch it.
The Architecture
Three systems working as six parts, built for a small office.
Failed-Card Rescue
Retries failed payments where the processor allows, then texts a secure card-update link the same day. Unresolved cards go to the office as a short call list.
Renewal Reminders and Plan Offer
Texts members 30 and 7 days before renewal with what they received, and sends one plan offer to non-members after a visit.
Call Handling
An AI assistant in backup mode that picks up after 3 rings and after hours, identifies itself as virtual, follows the owner's emergency rules, and books routine work.
Review Engine
Texts every customer after the job with a check-in and the review link. Unhappy replies alert the owner right away.
Review Replies
Drafts a personal reply to every review for the owner to approve.
Monday Recovered Revenue Report
One page every Monday with cards recovered, renewals, reviews and booked revenue.
How the System Operates
The system rescues, reminds, answers and asks. The owner handles cancellations and unhappy customers personally.
- Every customer gets the same review request; no one is filtered out
- Cancellation requests always go to the owner
- Each non-member gets one plan offer; if they say no, it stops
How It Flows
- 1A payment fails, a renewal approaches, a call comes in, or a job closes
- 2The right link, reminder, answer or review request goes out
- 3Cards are updated, members renew, calls are booked, and reviews arrive
- 4Every result is logged on the Monday report
All public review replies are approved by the owner before posting.
Implementation
| Stage | Focus | Key Results |
|---|---|---|
| Stage 1 | Membership and call audit | 27 unrecovered failed payments and the call-coverage gap found |
| Stage 2 | Setup and approval | Payment processor connected; messages and emergency rules approved |
| Stage 3 | Membership launch | Failed-card rescue and renewal reminders live |
| Stage 4 | Calls and reviews | Call Handling and Review Engine live; Monday reports every week |
Ownership
The shop's recurring income and reputation now run on its own process.
A live member list with renewals and payment status
Approved renewal, card-update and plan-offer messages
A growing review profile and reply library
Every call summary and Monday report
Operational Impact
Members no longer disappear over an expired card. Payments are caught the day they fail, renewals happen on schedule, and the membership is growing again. Calls are answered while the assistant is busy, and steady reviews from happy customers have moved the old complaints out of view.
