Company Profile
Company
Owner-operated residential HVAC shop. ~$650K revenue, 3 techs including the owner, with his spouse handling invoicing part-time. ~1,100 past customers.
Stack
Entry-level field-service software, the business line forwarded to the owner's cell, Google Local Services Ads, Angi, a website form.
Operating Need
Answer every call and lead without hiring a receptionist, and build a review profile that matches the quality of the work.
The Challenge
The owner was the shop's best tech, its salesman and its receptionist at once. Every call rang his cell, so he answered from rooftops in triple-digit heat or let it go to voicemail, and many of those callers simply called the next company. Online leads from Local Services, Angi and the website waited until he got back to the truck. Customers loved the work, but almost none left a review because nobody asked.
The Audit
We reviewed 60 days of call logs, lead timestamps across every source, and the shop's Google review history.
Patterns Found
- About 31% of inbound calls went unanswered, most while the owner was on a job
- Online leads waited a median of 2 hours 40 minutes for a first reply
- Only 22% of online leads ended up booked
- The owner spent about 10 hours a week on routine calls: booking, rescheduling and common questions
- Roughly 1 in 25 customers left a review, and none were asked
- Common questions (service area, fees, brands, financing) had the same answers every time
The shop didn't need a full-time hire. It needed a front desk and a lead responder that worked while the owner was on a roof.
The Architecture
Four systems working as six parts, set up in full front-desk mode because the shop had no one in the office.
AI Front Desk
Answers every call in the shop's name, says up front that it's the shop's virtual assistant, checks the zip code, answers common questions from the owner's approved list, and books routine work into the shop's service windows.
Emergency Routing
Follows the owner's written rules. Gas smells and carbon monoxide calls are told to call 911 or the gas company; no-cooling calls with vulnerable people at home page the on-call tech right away.
60-Second Lead Responder
Texts every Local Services, Angi and website lead by name within 60 seconds, learns the problem in a short back-and-forth, and books the visit.
Quiet-Lead Follow-Up
Follows up a few times over several days with leads who go quiet, then stops.
Review Engine
Texts every customer a few hours after the job with a check-in and the review link. Unhappy replies alert the owner right away so he can call first.
Monday Recovered Revenue Report
One page every Monday with calls answered, leads booked, reviews received and dollars booked.
How the System Operates
The system answers, books and asks for reviews. The owner sets every price, handles every sales conversation, and can take the phones back with one tap.
- The front desk never quotes outside the shop's price list or promises a time outside its service windows
- Every customer gets the same review request; no one is filtered out
- Callers can ask for a person at any time, and the request goes straight to the owner
How It Flows
- 1A call or online lead comes in
- 2The AI answers or replies within 60 seconds and qualifies the issue
- 3Routine work is booked, emergencies go to the on-call tech, and sales questions go to the owner
- 4After the job, the customer gets a review request, and every booking is logged on the Monday report
A summary and recording of every call reaches the owner within 5 minutes.
Implementation
| Stage | Focus | Key Results |
|---|---|---|
| Stage 1 | Call and lead audit | 31% of calls found unanswered; median online lead response of 2h 40m measured |
| Stage 2 | Setup and approval | Price list, service area, approved answers and emergency rules written by the owner |
| Stage 3 | Launch | Front desk and lead responder live on every call and lead source |
| Stage 4 | Always-on | Review Engine live on every finished job; Monday reports every week |
Ownership
The shop now has a front office it never had to hire, built on its own prices, rules and voice.
Written emergency rules, price list and approved answers
One record of every lead across every source, with response times
A growing review profile and drafted replies for every review
A recording and summary of every call, and every Monday report
Operational Impact
The owner now works a full day on jobs without a phone in his hand. Every call is answered in the shop's name, online leads hear back while they're still deciding, and routine work is on the schedule before he climbs down. Reviews arrive from every finished job, so the shop's Google profile finally reflects the quality of its work.
