Company Profile
Company
Residential HVAC shop. ~$880K revenue, 3 techs plus the owner, and a part-time office assistant. ~1,400 past customers and ~140 maintenance plan members.
Stack
Entry-level field-service software, payment processor with cards on file, Google Local Services Ads.
Operating Need
Fill October before early frosts arrive, and keep members from lapsing.
The Challenge
In Spokane, the first hard frost can arrive in October with only a few days' notice. The shop's October usually ran about 58% full, then the cold brought a rush of no-heat calls from homes whose furnaces hadn't been checked in years. With one part-time assistant, nobody had time for pre-season outreach, and membership renewals slipped when cards expired.
The Audit
We reviewed the service history, two years of October capacity and the membership records.
Patterns Found
- October capacity averaged about 58% over two years
- About 600 customers were overdue for a furnace check
- About 260 homes had furnaces 15+ years old
- Early-frost weeks brought more no-heat calls than the shop could book
- Renewal rate was 75%, often lost to expired cards
- The shop had never sent pre-season outreach
The rush was predictable even when the timing wasn't. The shop needed to book the work early and watch the forecast for the rest.
The Architecture
Three systems working as six parts, sized for a four-truck shop.
Past-Customer Wake-Up
Cleaned 1,400 customers to 1,200 reachable numbers and texted overdue furnace checks first.
Capacity Matching
Sends only as many texts as a four-tech schedule can absorb in the next two weeks.
Aging-Furnace Outreach
Offers homes with furnaces 15+ years old a replacement estimate before winter.
Weather Trigger
Texts members first, then older furnaces, 5–7 days before a hard frost, and warns the owner about expected volume.
Plan Renewals
Renewal reminders, instant card-update links, and one plan offer to non-members after a check.
Monday Recovered Revenue Report
One page every Monday with bookings, renewals and running totals.
How the System Operates
The system books ahead and watches the forecast. The owner sets every price and does every replacement estimate.
- Members are always contacted first before a forecast frost
- Texts go out only in batches the schedule can absorb
- Each non-member gets one plan offer; if they say no, it stops
How It Flows
- 1Open slots and the forecast are checked daily
- 2Overdue checks, aging furnaces and members are texted
- 3Visits and estimates are booked before the cold
- 4Every booking and renewal is logged on the Monday report
Replacement estimates are always done by the owner in person.
Implementation
| Stage | Focus | Key Results |

| Stage 2 | Setup and approval | Customer list cleaned to 1,200 reachable numbers; messages approved |
| Stage 3 | Early-fall launch | Wake-up and aging-furnace outreach matched to openings |
| Stage 4 | Forecast-driven | Weather trigger and Plan Renewals live; Monday reports every week |
Ownership
The shop now has a repeatable early-frost plan built on its own customers.
A customer list sorted by furnace age and last check
Approved pre-season and forecast messages
A live member list with renewals and payment status
Every Monday report
Operational Impact
October now fills before the frost instead of after it. Furnaces get checked while there's still time to fix them, members are covered first, and the owner knows a cold snap is coming before the phones light up. The membership base is growing instead of leaking.
