Company Profile
Company
Residential HVAC shop founded three years earlier. ~$680K revenue, 3 techs including the owner, and a part-time office assistant. ~900 past customers and 22 maintenance plan members.
Stack
Entry-level field-service software, Google Local Services Ads, Angi, Thumbtack and a website form, and a payment processor with cards on file.
Operating Need
Win more of the paid leads the shop already buys, and build the reviews and repeat customers a young business doesn't have yet.
The Challenge
The shop grew fast on paid leads, but it was competing against established companies with hundreds of reviews and large membership bases. Leads from Angi and Thumbtack often went to whoever replied first, and the shop's replies took hours while the owner was on jobs. Customers were happy, but with 39 reviews, the shop looked small next to competitors. Almost every job was a one-time visit, so each month started from zero.
The Audit
We reviewed 90 days of lead timestamps across every source, the shop's review history and its customer records.
Patterns Found
- Paid leads waited a median of 3 hours 10 minutes for a first reply
- Only 20% of paid leads ended up booked
- About 1 in 20 customers left a review, and none were asked
- Only 22 customers were on a maintenance plan, and it was rarely offered
- Leads that went quiet after the first reply were never followed up
- Several replacement inquiries had gone cold without a second contact
The shop didn't need more leads yet. It needed to win the ones it paid for and turn each job into reviews and repeat business.
The Architecture
Three systems working as six parts, built to give a young shop the foundation older shops took years to build.
60-Second Lead Responder
Texts every Local Services, Angi, Thumbtack and website lead by name within 60 seconds, learns the problem, and books the visit.
Quiet-Lead Follow-Up
Follows up a few times over several days with leads who go quiet, then stops. Replacement inquiries go to the owner with a summary.
Review Engine
Texts every customer a few hours after the job with a check-in and the review link. Unhappy replies alert the owner right away.
Review Replies
Drafts a personal reply to every review for the owner to approve, keeping the profile active and responsive.
Plan Builder
Sends one plan offer to every non-member after a repair or tune-up, showing what they would have saved, then handles renewal reminders and failed-card rescue as members grow.
Monday Recovered Revenue Report
One page every Monday with leads answered, bookings, reviews and new members.
How the System Operates
The system replies, asks and offers. The owner handles every sales conversation, approves every review reply, and calls every unhappy customer.
- Every customer gets the same review request; no one is filtered out
- Each non-member gets one plan offer; if they say no, it stops
- Price and replacement questions always go to the owner
How It Flows
- 1A paid lead comes in
- 2It's texted within 60 seconds, qualified and booked
- 3After the job, the customer gets a review request and one plan offer
- 4Every booking, review and new member is logged on the Monday report
All public review replies are approved by the owner before posting.
Implementation
| Stage | Focus | Key Results |
|---|---|---|
| Stage 1 | Lead and review audit | Median response of 3h 10m measured; review and membership gaps mapped |
| Stage 2 | Setup and approval | Lead sources connected; reply, review and plan-offer messages approved |
| Stage 3 | Launch | Lead Responder live on every source; Review Engine live on every finished job |
| Stage 4 | Always-on | Plan offers and renewal handling live; Monday reports every week |
Ownership
The shop now owns the foundation of a repeat business: its reviews, its members and its lead record.
One lead record across every source, with response times
A growing review profile and an approved reply library
A live member list with renewal dates and payment status
Every Monday report
Operational Impact
The shop now wins more of the leads it pays for, because it replies first. Every finished job builds its review profile, so it competes with established companies on reputation as well as price. Each month no longer starts from zero: a growing base of plan members brings steady visits and repeat work, the kind of foundation older shops took a decade to build.
