Company Profile
Company
Residential HVAC company. ~$2.2M revenue, 7 service techs, 2 installers, 2 comfort advisors and 2 CSRs. ~3,300 past customers and ~370 maintenance plan members.
Stack
Field-service management software, a quoting tool, financing partner portal, payment processor with cards on file.
Operating Need
Turn summer's quotes and customers into fall work, and keep the membership base growing year-round.
The Challenge
Sacramento summers kept every truck booked, and the comfort advisors wrote quotes faster than they could follow up. Once temperatures dropped in late September, call volume fell sharply, and techs had open afternoons through October. The company's customer list held thousands of homes with aging systems, but nobody had time to look. Memberships lapsed quietly when cards expired.
The Audit
We reviewed 12 months of quotes, the full service history, fall capacity and the membership records.
Patterns Found
- 38 unsigned system quotes from the past 12 months, totaling $471K, most written during summer
- October tech utilization averaged about 59% over two years
- 360 homes had a system 15+ years old, 3+ repairs in two years, or old R-22 refrigerant
- About 1,500 past customers hadn't been contacted in over a year
- Renewal rate was 76%, often lost to failed cards
- Most summer quotes got one follow-up during the rush
Summer was filling fall's pipeline every year. It just wasn't being worked once the heat broke.
The Architecture
Four systems working as six parts, timed to the end of summer.
Quote Closer
Three follow-ups from each advisor's name within 14 days on every stalled quote, then automatic enrollment of new ones.
Replacement Opportunity Finder
Ranked 360 replacement-ready homes from the service history and wrote a brief for each.
Replacement Outreach
Sent top-ranked homes a personal message about system age, savings and rebates, with an estimate offer.
Past-Customer Wake-Up
Cleaned 3,300 customers to 2,850 reachable numbers and texted overdue tune-ups and past repairs in batches sized to fall openings.
Plan Renewals
Renewal reminders, failed-card rescue, and one plan offer to every non-member after a visit.
Monday Recovered Revenue Report
One page every Monday with quotes signed, bookings, renewals and running totals.
How the System Operates
The system follows up and fills the schedule. Advisors own every price conversation and every close.
- Only real deadlines and confirmed rebates are mentioned
- Outreach never exceeds open capacity
- Price and discount questions always go to the advisor
How It Flows
- 1Summer quotes, aging systems and past customers are ranked
- 2Approved messages go out as fall openings appear
- 3Interested homeowners get an estimate, a visit or a signing link
- 4Every booking, signed quote and renewal is logged on the Monday report
Advisors receive a written brief on every home before the estimate.

A live member list with renewals and payment status
Every Monday report
Operational Impact
The end of summer is now the start of a second busy season. Quotes from the heat get worked while homeowners still remember why they needed them, aging systems reach the advisors before they fail, and past customers fill October. Members renew on schedule, so the base grows year-round instead of leaking every fall.
