Company Profile
Company
Second-generation family-owned residential HVAC shop, founded in the 1990s. ~$1.4M revenue, 5 techs plus the owner, who sells replacements, and his sister running the office. ~3,800 customer records going back decades.
Stack
Older field-service software, handwritten quote forms filed in a cabinet, and a phone the office answers reliably during business hours.
Operating Need
Turn decades of records and paper quotes into a working sales pipeline, without losing the personal feel the shop is known for.
The Challenge
The shop had served the same neighborhoods for 30 years, and its 4.9-star rating came from personal relationships. But its records hadn't kept up. System quotes were handwritten and filed, so follow-up depended on the owner's memory. Service history went back decades, full of homes whose furnaces and AC units were well past their expected life, but nobody had ever pulled that list. The office answered every call; the problem was the work that never started with a call.
The Audit
We typed up every paper quote from the past 12 months, cleaned the customer records, and scored every home's service history for replacement signals.
Patterns Found
- 23 paper quotes from the past 12 months were still unsigned, totaling $244K, with no recorded follow-up
- Of 3,800 records, about 2,300 had a reachable mobile number after removing duplicates, old numbers and landlines
- 310 homes had a system 15+ years old, 3+ repairs in two years, or old R-22 refrigerant
- About 1,200 customers hadn't been contacted in over two years
- Replacement sales came almost entirely from breakdown calls, never from outreach
- Nobody could see the shop's open quotes or best replacement leads in one place
The relationships were strong. The paperwork wasn't. The shop needed its history turned into a ranked list and a follow-up process that sounded like the family.
The Architecture
Five systems working as six parts, built to sound like the family and run on records the shop already had.
Open-Quote Audit
Typed up all 23 paper quotes and ranked them by value, age and winnability into one list.
Quote Closer
Three follow-ups from the owner's name within 14 days for every paper quote, then automatic enrollment of every new quote.
Replacement Opportunity Finder
Scored every home's service history for age, repair count, spend and refrigerant type, and ranked the 310 strongest candidates.
Replacement Outreach
Wrote the owner a short brief for each home and sent a personal message about the system's age, likely savings and current rebates, with a free in-home estimate offer.
Past-Customer Wake-Up
Sent two texts per group to long-time customers in the owner's voice, in batches sized to open slots.
Monday Recovered Revenue Report
One page every Monday, printed for the owner, with quotes followed up, estimates booked and dollars signed.
How the System Operates
The system finds the opportunities and handles the follow-up. The owner still does every estimate, sets every price and makes every close.
- Every message is written in the owner's voice and approved in writing before it goes out
- Only real rebates and real deadlines are mentioned
- Price and discount questions always go to the owner; the system never discounts
How It Flows
- 1Paper quotes and service records are digitized and scored
- 2Approved messages go to open quotes, replacement-ready homes and long-time customers
- 3Interested homeowners get an estimate booked, and price questions go to the owner
- 4Every booking and signed quote is logged on the Monday report
The owner receives a written brief on every home before the in-home estimate.
Implementation
| Stage | Focus | Key Results |
|---|---|---|
| Stage 1 | Digitizing and audit | 23 paper quotes typed up and ranked; 3,800 records cleaned to 2,300 reachable numbers |
| Stage 2 | Scoring and approval | 310 replacement-ready homes ranked; messages written in the owner's voice and approved |
| Stage 3 | Launch | All 23 quotes followed up within 14 days; replacement outreach sent to the top-ranked homes |
| Stage 4 | Always-on | Wake-up messages delivered within 21 days; new quotes auto-enrolled; Monday reports every week |
Ownership
Thirty years of records are now a working asset the next generation can build on.
A digitized, ranked list of every open quote
A ranked list of replacement-ready homes with a brief for each
A cleaned customer list with reachable numbers and visit history
A message library written in the family's own voice
Operational Impact
Replacement sales no longer depend on waiting for a breakdown. The owner starts each week with a ranked list of homes ready to replace, each with a written brief, and quotes no longer sit in a filing cabinet. Long-time customers hear from the shop before their systems fail, in a voice they recognize. The family business still feels personal, but its pipeline now runs every day.
