Company Profile
Company
Residential HVAC shop focused on AC repair and replacement. ~$1.9M revenue, 6 service techs, 1 install crew of 2, 1 comfort advisor and 1 CSR. ~3,000 past customers and ~330 maintenance plan members.
Stack
Field-service management software, a proposal tool for system quotes, Google Local Services Ads, financing partner portal.
Operating Need
Carry summer's momentum into fall by converting summer quotes and customers into September-to-November work.
The Challenge
Phoenix summers kept every truck booked. Then in September, call volume fell by more than a third within weeks. During the heat, techs often patched failing systems to get families cool again, leaving "replace this before next summer" quotes behind. Once temperatures broke, homeowners stopped thinking about their AC, and the one comfort advisor was still finishing summer installs. By October, techs had open afternoons and summer's best leads had gone cold.
The Audit
We ran the Open-Quote Audit and the Local Services Missed-Call Check, and compared summer and fall capacity over two years.
Patterns Found
- 34 unsigned system quotes from the past 12 months, totaling $394K, most written between June and August
- October tech utilization averaged about 57% over the past two years
- 14% of Local Services calls went unanswered, peaking during late-summer heat waves
- About 700 customers had a summer repair on a system over 12 years old
- Most summer quotes received one follow-up, usually in the first week
- Non-member summer repair customers were never offered the maintenance plan
Summer was building fall's pipeline every year. It just wasn't being worked before the heat broke.
The Architecture
Built on our Revenue Recovery System, configured to pick up summer's quotes and customers as call volume falls.
Revenue Leak Audit
Ranked all 34 open quotes by value and recency, flagged aging systems with summer patch repairs, and mapped missed Local Services calls.
Past-Customer Wake-Up
Cleaned 3,000 customers to 2,600 reachable numbers and prioritized summer repairs, aging systems and overdue tune-ups, in batches sized to fall openings.
Quote Closer
Three follow-ups from the comfort advisor's name within 14 days. The second message covers financing, warranty and current rebates; the third offers to hold an install date.
Call Handling
An AI assistant in backup mode for late-summer overflow and after-hours calls. It identifies itself as virtual, follows the owner's no-cooling emergency rules, and books routine work.
Plan Renewals
Renewal reminders, failed-card rescue and one plan offer to every summer repair customer, showing what they would have saved.
Monday Recovered Revenue Report
One page every Monday with bookings, signed quotes and running totals as the season turns.
How the System Operates
The system follows up and books as the season turns. The comfort advisor owns every price conversation and every close.
- Only real deadlines are mentioned: actual rebate end dates, announced price increases or open install slots
- Price and discount questions always go to the comfort advisor; the system never discounts
- Nothing goes out until the owner approves it in writing, and STOP replies are removed permanently
How It Flows
- 1Summer quotes and repair customers are ranked by value and system age
- 2Approved messages go out as fall openings appear
- 3Interested homeowners get a visit booked or a signing link, and price questions go to the advisor
- 4Every booking and signed quote is logged on the Monday report
Tricky replies go to the office, which responds within 2 business hours.

Operational Impact
The end of summer no longer means the end of the busy season. Quotes written during the heat get worked while the decision is still fresh, and summer's repair customers come back for tune-ups and replacements in fall. Techs who used to have open afternoons in October now run fuller schedules, and the comfort advisor closes installs in what used to be his slowest months.
