Company Profile
Company
Residential HVAC company serving the western suburbs. ~$2.7M revenue, 8 service techs, 3 installers, 1 dispatcher, 2 CSRs on weekdays, and the owner. ~4,000 past customers.
Stack
Field-service management software with GPS, VoIP phone system, Google Local Services Ads, Angi and a website form.
Operating Need
Capture weekend demand without staffing a weekend office, and stop Mondays from starting in chaos.
The Challenge
Homeowners called on Saturdays and Sundays, often after noticing a problem over the weekend, but the office only answered Monday through Friday. Weekend Local Services calls rolled to voicemail, and online leads waited until Monday morning. By then, many had booked someone else. Mondays started with a backlog of voicemails, and the dispatcher rebuilt the board by hand while the phones rang.
The Audit
We ran the Local Services Missed-Call Check on 60 days of calls, measured online lead response and reviewed dispatch data.
Patterns Found
- 52 of 230 Local Services calls in 60 days went unanswered, worth about $14K in likely lost jobs
- 66% of those misses came on weekends
- 15 Local Services leads were spam, out of area or the wrong service
- Online leads from Friday evening to Sunday waited until Monday for a reply
- Only 21% of online leads ended up booked
- Monday routes were built by hand, with long cross-county drives
The company was paying for seven days of leads and answering five. It needed weekend coverage and a smarter Monday.
The Architecture
Four systems working as six parts, covering the whole week.
Local Services Missed-Call Check
Mapped missed calls by day and hour and flagged junk leads for credit review, refreshed monthly.
Weekend Call Handling
An AI assistant answers every weekend and evening call, identifies itself as virtual, follows the owner's emergency rules, and books routine work into Monday onward.
Weekday Overflow
The AI also picks up after 3 rings when both CSRs are busy.
60-Second Lead Responder
Texts every online lead by name within 60 seconds, seven days a week, and books the visit.
Smart Dispatcher
Builds each morning's routes by skill, location and drive time, and proposes changes for the dispatcher to approve.
Monday Recovered Revenue Report
One page every Monday with weekend calls, leads booked, jobs per tech and dollars booked.
How the System Operates
The system covers the weekend and plans the week. The dispatcher approves every schedule change, and the owner approves every credit request.
- Weekend emergencies always page the on-call tech under the owner's rules
- Every schedule change is approved by the dispatcher before techs or customers are notified
- Junk-lead credit requests are flagged for the owner, never submitted automatically
How It Flows
- 1A weekend call or lead comes in
- 2The AI answers or replies within 60 seconds and books the work
- 3Monday's routes are built from the weekend bookings, and emergencies go to the on-call tech
- 4Every booking is logged on the Monday report
Schedule changes are reviewed by the dispatcher before they go out.
Implementation
| Stage | Focus | Key Results |
|---|---|---|
| Stage 1 | Weekend audit | 52 missed Local Services calls mapped; weekend lead lag measured |
| Stage 2 | Setup and approval | Emergency rules, skills matrix and dispatch rules approved |
| Stage 3 | Weekend launch | Weekend Call Handling and Lead Responder live |
| Stage 4 | Always-on | Weekday overflow and Smart Dispatcher live; Monday reports every week |
Ownership
The company now has seven-day coverage built on its own rules and schedule.
A Local Services missed-call analysis, refreshed monthly
One record of every lead, with response times
A skills matrix and dispatch rules for every tech
Every call summary and Monday report
Operational Impact
Weekend leads now reach the company while homeowners are still deciding, and Monday starts with a schedule already built instead of a pile of voicemails. Techs drive less and finish more jobs, and the leads the company pays for on Saturday become jobs on Monday.
