Company Profile
Company
Residential HVAC shop. ~$1.1M revenue, 4 service techs, the owner, and 1 office manager. ~1,800 past customers and 160 maintenance plan members.
Stack
Field-service management software, payment processor with cards on file, Google Business Profile, a website form.
Operating Need
Grow the maintenance plan past its plateau and build a review profile that matches the work.
The Challenge
The owner knew a bigger membership base would smooth out the seasons, but the plan hadn't grown in three years. Every new member was offset by one who lapsed, usually after a failed card or a missed renewal. Techs rarely offered the plan on calls, and nobody followed up afterward. The shop's 4.3-star rating came from a small number of reviews, including a few old complaints that never got diluted by the many happy customers who were never asked.
The Audit
We reviewed three years of membership records, payment history, review data and the customer list.
Patterns Found
- Membership hovered around 160 for three years, with sign-ups roughly equal to lapses
- Renewal rate was 73%, and most lapses followed a failed or expired card
- Fewer than 1 in 10 non-member customers were ever offered the plan
- Roughly 1 in 35 customers left a review, and none were asked
- About 900 past customers hadn't been contacted in over a year
- About 280 homes had systems 15+ years old
The plan wasn't a hard sell. It was rarely offered, and the members it had were slipping out the back door.
The Architecture
Three systems working as six parts, built to grow members and reviews together.
One-Time Plan Offer
After every repair or tune-up for a non-member, sends one offer showing what they would have saved on that visit.
Renewals and Card Rescue
Reminders 30 and 7 days before renewal, plus an instant card-update link when a payment fails.
Review Engine
Texts every customer after the job with a check-in and the review link. Unhappy replies alert the owner right away.
Review Replies
Drafts a personal reply to every review for the owner to approve.
Past-Customer Wake-Up
Cleaned 1,800 customers to 1,550 reachable numbers and texted overdue tune-ups and older systems in batches sized to open slots. Every booked non-member becomes a plan candidate.
Monday Recovered Revenue Report
One page every Monday with new members, renewals, reviews and booked revenue, reported separately.
How the System Operates
The system offers, reminds and asks. The office handles sign-up setup and cancellations, and the owner approves every review reply.
- Each non-member gets one plan offer; if they say no, it stops
- Every customer gets the same review request; no one is filtered out
- Cancellation requests always go to the office
How It Flows
- 1A job closes, a renewal approaches, or a slot opens
- 2The right offer, reminder, review request or wake-up text goes out
- 3Sign-ups, renewals and bookings are processed
- 4Every result is logged on the Monday report
All public review replies are approved by the owner before posting.
Implementation
| Stage | Focus | Key Results |
|---|---|---|
| Stage 1 | Membership and review audit | Three-year plateau and card-failure lapses confirmed |
| Stage 2 | Setup and approval | Plan offer, renewal and review messages approved |
| Stage 3 | Launch | Plan offers, renewals and Review Engine live on every job |
| Stage 4 | Database | Past-Customer Wake-Up delivered within 21 days; Monday reports every week |
Ownership
The membership and the reputation the shop is building are fully its own.
A live member list with renewals and payment status
Approved plan-offer and renewal messages
A growing review profile and reply library
A cleaned customer list and every Monday report
Operational Impact
The membership is growing for the first time in three years. Every non-member hears about the plan once, members stay on through card changes, and renewals happen on schedule. Reviews now come from the shop's many happy customers, not just the occasional complaint, and past customers are back on the board between busy seasons.
