Company Profile

Company

Owner-led residential HVAC shop. ~$900K revenue, 3 techs plus the owner, who had stopped running calls himself and was answering every phone call. ~1,400 past customers and ~130 maintenance plan members.

Stack

Field-service management software, the business line ringing the owner's cell, Google Local Services Ads, and quotes kept in email.

Operating Need

Take the owner off the phones so he can sell, hire and plan, without missing calls or letting follow-up slip.

The Challenge

The owner had moved out of the truck to grow the business, but the phone came with him. Every call rang his cell, so his days were broken into two-minute pieces. Estimates got rushed, quote follow-up happened when he remembered, and when he was in a customer's home, calls went to voicemail. He wanted to spend his time selling replacements and hiring a fourth tech, but he couldn't justify a full-time receptionist on a four-truck budget.

The Audit

We ran the Open-Quote Audit and the Local Services Missed-Call Check, and logged the owner's phone time for two weeks.

Patterns Found

  • The owner spent about 14 hours a week on routine calls: booking, rescheduling and common questions
  • About 27% of calls went unanswered while he was on estimates or in meetings
  • 12 unsigned system quotes from the past 12 months, totaling $125K
  • About 750 past customers hadn't been contacted in over a year
  • About 1 in 4 members didn't renew, often without being reminded
  • Most routine questions (service area, fees, brands, financing) had the same answers every time

Most of what the owner did on the phone didn't need him. He needed a front desk that handled the routine and sent him only what mattered.

The Architecture

Built on our Revenue Recovery System, set up in full front-desk mode so the owner's phone only rings for what needs him.

Revenue Leak Audit

Ranked the 12 open quotes and showed which calls were being missed while the owner was busy.

Past-Customer Wake-Up

Cleaned 1,400 customers to 1,200 reachable numbers and sent two personal texts per group, sized to a four-tech schedule.

Quote Closer

Three follow-ups from the owner's name within 14 days, so every quote is followed up even on his busiest days.

Call Handling

An AI front desk answering every call in the shop's name. It identifies itself as virtual, answers routine questions from the owner's approved list, pages the on-call tech for emergencies, and books routine work.

Plan Renewals

Renewal reminders 30 and 7 days out, an instant card-update link for failed payments, and one plan offer to non-members after a visit.

Monday Recovered Revenue Report

One page every Monday so the owner sees the week's calls, bookings and signed quotes without checking his phone all week.

How the System Operates

The front desk handles the routine. The owner handles pricing, sales conversations and anything a customer asks him for by name.

  • Routine questions are answered only from the owner's approved list of answers
  • Callers who ask for the owner get a callback request sent to him right away
  • Nothing goes out until the owner approves it in writing, and STOP replies are removed permanently

How It Flows

  1. 1A call or reply comes in
  2. 2The front desk answers, qualifies the issue and checks the service area
  3. 3Routine work is booked, emergencies go to the on-call tech, and sales questions go to the owner
  4. 4Every booking and signed quote is logged on the Monday report

A summary and recording of every call reaches the owner within 5 minutes.

Implementation

StageFocusKey Results
Stage 1Revenue Leak Audit$125K in unsigned quotes ranked; 14 hours a week of routine owner calls logged
Stage 2Setup and approvalApproved answers, price list and emergency rules written; 1,400 customers cleaned to 1,200 reachable numbers; texting number registered with carriers
Stage 3LaunchFront desk live on every call; all 12 quotes followed up within 14 days
Stage 4Always-onWake-up messages delivered within 21 days; Plan Renewals live; Monday reports every week

Ownership

The owner now has a front office built on his own answers and rules, without a full-time hire.

An approved answer list, price list and emergency rules

A cleaned customer list ready for every slow season

Approved messages in the owner's own voice

A recording and summary of every call, and every Monday report

Operational Impact

The owner's phone now rings for sales conversations and real decisions, not for rescheduling a tune-up. He spends his days on estimates and on hiring the shop's fourth tech, while every routine call is answered and booked. Quotes and past customers are followed up on schedule, and on Monday he sees the whole week on one page instead of reconstructing it from voicemails.
