Company Profile

Company

Family-run residential HVAC shop. ~$660K revenue, 2 techs plus the owner, with his wife running the office Monday, Wednesday and Friday. ~1,000 past customers and 90 maintenance plan members.

Stack

Entry-level field-service software, the business line forwarded to the owner's cell on off days, a payment processor with cards on file, Google Business Profile.

Operating Need

Cover the phones and the follow-up on days the office is closed, without adding staff.

The Challenge

The owner's wife ran the office three days a week around her other job. On Tuesdays, Thursdays and weekends, calls forwarded to the owner while he worked, and about a third of all calls went unanswered. The membership program depended on her days in the office, so renewals and failed cards often slipped. Customers loved the shop, but with only 37 reviews, it looked smaller online than it was.

The Audit

We reviewed 60 days of calls by day of week, the membership records and the shop's review history.

Patterns Found

  • About 32% of calls went unanswered, mostly on Tuesdays, Thursdays and weekends
  • Renewal rate was 71%, with several failed cards never followed up
  • Non-members were rarely offered the plan
  • Roughly 1 in 30 customers left a review, and none were asked
  • Every review was 4 or 5 stars, so more reviews meant a stronger profile
  • The owner had no weekly view of calls, bookings or renewals

The shop had the right person in the office. It needed the other four days covered.

The Architecture

Three systems working as six parts, built around a three-day office.

Call Handling

An AI assistant answers on the days the office is closed and picks up after 3 rings on office days. It identifies itself as virtual, follows the owner's emergency rules, and books routine work.

Emergency Routing

Pages the owner for true emergencies and sends gas or carbon monoxide calls to 911 or the gas company.

Renewals and Card Rescue

Reminders 30 and 7 days before renewal, and a card-update link the day a payment fails.

One-Time Plan Offer

Sends one plan offer to every non-member after a visit, showing what they would have saved.

Review Engine

Texts every customer after the job with a check-in and the review link, and drafts replies for the owner to approve.

Monday Recovered Revenue Report

One page every Monday with calls, bookings, renewals and reviews.

How the System Operates

The system covers the off days and the follow-up. The owner and his wife keep every customer relationship.

  • The office answers first on the days it's open
  • Every customer gets the same review request; no one is filtered out
  • Each non-member gets one plan offer; if they say no, it stops

How It Flows

  1. 1A call, renewal date or finished job comes up, on any day
  2. 2The AI answers, reminds, offers or asks for a review
  3. 3Routine work is booked, and questions wait for the office day
  4. 4Every result is logged on the Monday report

Questions that come in on off days are answered by the office on its next day in.

Ownership

The family now has full-week coverage built on its own rules and voice.

Office-day routing and written emergency rules

A live member list with renewals and payment status

A growing review profile and reply library

Every call summary and Monday report

Operational Impact

The office still runs three days a week, but the business runs seven. Customers reach the shop every day, members renew without slipping, and the shop's reviews now reflect how much its customers like it. The owner's wife spends her office days on the work that needs her, not on catching up.
