Company Profile

Company

Established residential HVAC shop, bought by its longtime lead tech from the retiring founder. ~$1.15M revenue, 4 techs plus the new owner, and 1 office manager. ~1,900 past customers and ~200 maintenance plan members.

Stack

Field-service management software, accounting software, a payment processor with cards on file, online payment links, Google Local Services Ads.

Operating Need

Keep calls, memberships and cash flowing through the ownership change while the new owner learns the business side.

The Challenge

The new owner knew the trade and the customers, but not the office. The founder had handled billing, memberships and much of the phone himself, and when he retired, those jobs landed on the new owner and the office manager. Calls went unanswered while they figured out new routines, overdue invoices from before the sale went unchased, and membership payments failed when the payment account changed hands.

The Audit

We reviewed 60 days of call logs, 12 months of invoices and membership payments since the sale.

Patterns Found

  • About 26% of calls went unanswered after the founder stepped away
  • $44K in invoices from before the sale were more than 30 days overdue
  • Average time to get paid had stretched to 61 days
  • 36 membership payments had failed during the account change
  • Several commercial invoices had gone to outdated billing contacts
  • The new owner had no weekly view beyond bank deposits

The business was healthy. The handover had simply left the office's routine work without an owner.

The Architecture

Three systems working as six parts, built to carry the business through the transition.

Call Handling

An AI assistant in backup mode that picks up after 3 rings and after hours, identifies itself as virtual, follows the new owner's emergency rules, and books routine work.

Failed-Card Rescue

Texted every member whose payment failed during the account change a secure card-update link, with unresolved cards sent to the office.

Renewals and Plan Offer

Reminds members 30 and 7 days before renewal and sends one plan offer to non-members after a visit.

Invoice Reminders

Sends polite reminders on the due date and at 7, 14 and 30 days late, each with a one-tap payment link, and handles common replies.

Billing Contact Cleanup

Updated commercial billing contacts and routes those invoices with the needed paperwork.

Monday Recovered Revenue Report

One page every Monday with calls, bookings, renewals, money collected and money owed.

How the System Operates

The system answers, reminds and collects. The new owner decides on late accounts, exceptions and pricing.

  • The system never threatens, adds late fees or sends accounts to collections
  • Cancellation requests and payment exceptions go to the owner
  • Messages use the shop's familiar name, approved by the new owner

How It Flows

  1. 1A call, failed payment or overdue invoice comes up
  2. 2The AI answers or sends the right link or reminder
  3. 3Calls are booked, payments are made, and exceptions go to the owner
  4. 4Every booking and payment is logged on the Monday report

Very late accounts go to the owner with full history before any next step.

Ownership

The new owner now has the office routines the founder kept in his head, written down and running.

Written emergency rules and the price list

Verified billing contacts and a receivables view

A live member list with renewals and payment status

Every call summary and Monday report

Operational Impact

Customers barely noticed the shop changed hands. Calls are answered, members kept their plans through the payment change, and old invoices turned into cash the new owner needed. He now runs the business from a weekly report instead of learning the office one missed task at a time.
