Company Profile

Company

Family-run residential HVAC shop. ~$920K revenue, 4 techs including the owner, with his wife running the office weekday mornings. ~1,300 past customers and ~110 maintenance plan members.

Stack

Entry-level field-service software, the business line forwarded to the owner's cell after noon, Google Local Services Ads, quotes saved as PDFs.

Operating Need

Cover the phones when the office is closed and keep quotes, customers and memberships followed up without adding staff.

The Challenge

The owner's wife ran the office from 8 to noon, between school drop-off and pickup. After that, calls forwarded to the owner's cell while he was on jobs, and most went to voicemail. Afternoons and evenings were when many homeowners called, and about a third of all calls went unanswered. Mornings were spent on scheduling and invoicing, so quotes and past customers rarely got followed up. Renewals depended on whoever remembered.

The Audit

We ran the Open-Quote Audit and the Local Services Missed-Call Check, and reviewed call logs by hour of day.

Patterns Found

  • About 34% of inbound calls went unanswered, mostly after noon
  • 11 unsigned system quotes from the past 12 months, totaling $120K
  • About 700 past customers hadn't been contacted in over a year
  • Renewals were handled by memory, and about 1 in 4 members lapsed
  • Several failed card payments had never been followed up
  • The owner had no weekly view of where new work came from

The shop had the right people for the mornings. It needed coverage for the hours they weren't there, and follow-up that didn't depend on spare time.

The Architecture

Built on our Revenue Recovery System, configured around the office's half-day schedule.

Revenue Leak Audit

Ranked the 11 open quotes and showed exactly which hours calls were being missed, with lost jobs estimated.

Past-Customer Wake-Up

Cleaned 1,300 customers to 1,120 reachable numbers and sent two personal texts per group, sized to a four-tech schedule.

Quote Closer

Three follow-ups from the owner's name within 14 days, then automatic enrollment of every new quote.

Call Handling

An AI assistant in backup mode. Mornings, the office answers first; afternoons, evenings and weekends, the AI picks up, identifies itself as virtual, follows the owner's emergency rules and books routine work.

Plan Renewals

Renewal reminders 30 and 7 days out, an instant card-update link for failed payments, and one plan offer to non-members after a visit.

Monday Recovered Revenue Report

One page every Monday with calls answered, jobs booked, quotes signed and renewals saved.

How the System Operates

The system covers the hours the office can't and handles the follow-up. The owner and his wife approve every message and keep every customer relationship.

  • The office answers first whenever it's open; the AI covers the rest
  • Nothing goes out until the owner approves it in writing, and STOP replies are removed permanently
  • Price and discount questions always go to the owner; the system never discounts

How It Flows

  1. 1A call, reply or quote comes in, at any hour
  2. 2The office or the AI answers and qualifies it
  3. 3Routine work is booked, emergencies go to the on-call tech, and tricky questions wait for the office
  4. 4Every booking and signed quote is logged on the Monday report

Afternoon questions are answered by the office first thing the next morning.

Stage 3LaunchCall Handling live after noon and on weekends; all 11 quotes followed up within 14 days
Stage 4Always-onWake-up messages delivered within 21 days; Plan Renewals live; Monday reports every week

Ownership

The shop now has full-day coverage and follow-up built on its own prices, rules and voice.

Written emergency rules and office-hours routing

A cleaned customer list ready for every slow season

Approved messages in the owner's own voice

A recording and summary of every call, and every Monday report

Operational Impact

The office still runs on mornings, but the business now runs all day. Afternoon and evening callers reach the shop instead of voicemail, and their jobs are on the schedule when the office opens. Quotes and past customers are followed up without eating into the mornings, and renewals no longer depend on memory. On Monday, the owner and his wife see what the week produced on one page.
