Company Profile

Company

Family-owned residential HVAC shop serving rowhomes and rental properties. ~$1.6M revenue, 6 service techs, 1 installer, the owner, and his daughter running the office. ~2,700 past customers, including about 40 landlords and property managers.

Stack

Older field-service software used mostly for scheduling, paper quote and job forms, accounting software, mailed invoices.

Operating Need

Move off paper without disrupting the team, close more quotes, and get paid faster by landlords and property managers.

The Challenge

The shop had served Baltimore's rowhome neighborhoods for decades on paper. Quotes were handwritten and filed, job notes were a few lines on a carbon form, and invoices to landlords went out by mail. Quotes stalled with no follow-up, customers sometimes disputed invoices they didn't understand, and landlord payments routinely ran 60 days or more. The owner's daughter wanted to modernize but couldn't stop running the office long enough to do it.

The Audit

We typed up a year of paper quotes, reviewed a month of job forms, and analyzed 12 months of invoices.

Patterns Found

  • 26 paper quotes from the past 12 months were still unsigned, totaling $296K
  • None of the paper quotes had a recorded follow-up
  • Most job forms had a few lines of notes and one repair option
  • Average time to get paid was 47 days, and longer for landlords
  • About 30% of landlord invoices went to an outdated contact
  • $52K in invoices were more than 30 days overdue

The work was good and the customers were loyal. The paper was costing the shop quotes, tickets and cash.

The Architecture

Four systems working as six parts, replacing paper one step at a time.

Open-Quote Audit

Typed up all 26 paper quotes into one ranked list by value and winnability.

Quote Closer

Three follow-ups from the owner's name within 14 days for every quote, then automatic enrollment of new ones.

Talk-to-Report

Techs speak their findings, and the system writes a clean report with photos, replacing the carbon form.

Good-Better-Best Options

Builds three options on a tablet, from the single repair to replacement, so customers understand their choices.

Payment Chaser

Sends reminders by text and email with one-tap payment links, handles common replies, and routes landlord invoices to verified billing contacts.

Monday Recovered Revenue Report

One page every Monday with quotes signed, tickets, money collected and money owed.

How the System Operates

The system digitizes, follows up and collects. The family still makes every pricing decision and handles every long-time customer personally.

  • All three options are shown every time, and the customer chooses without pressure
  • The system never threatens, adds late fees or sends accounts to collections
  • Price and discount questions always go to the owner

How It Flows

  1. 1Quotes, job findings and invoices are created digitally
  2. 2Quotes get follow-ups, customers get clear reports, and invoices get reminders
  3. 3Replies are handled, and exceptions go to the owner
  4. 4Every signed quote and payment is logged on the Monday report

Very late landlord accounts go to the owner with full history before any next step.

Operational Impact

The shop moved off paper without losing its personal feel. Quotes get followed up instead of filed, customers receive clear reports with real choices, and landlords get invoices they can pay with one tap. Cash arrives weeks sooner, and the owner's daughter now runs the office from a screen instead of a filing cabinet.
