Company Profile
Company
Residential HVAC company. ~$2.4M revenue, 7 service techs, 3 installers, 1 comfort advisor alongside the owner, and 2 CSRs. ~3,600 past customers and ~420 maintenance plan members.
Stack
Field-service management software, Google Local Services Ads, paid search, a proposal tool for system quotes, payment processor with cards on file.
Operating Need
Recover revenue from existing quotes, customers and calls, with every result verifiable against the shop's own records.
The Challenge
The owner had spent a year paying a marketing agency that reported traffic and impressions but never booked jobs. When he asked which jobs came from the campaigns, nobody could tell him. He was done paying for activity he couldn't check. Meanwhile, his business had leaks he knew about but couldn't measure: 41 unsigned system quotes, a customer list nobody worked, and evening calls going to voicemail. He'd try again only if every result was counted in his own dollars and checked against his own records.
The Audit
We ran the Open-Quote Audit and the Local Services Missed-Call Check, and agreed in writing how every result would be counted before anything launched.
Patterns Found
- 41 unsigned system quotes from the past 12 months, totaling $459K
- 19% of Local Services calls went unanswered, mostly after 5pm and on Saturdays
- About 1,700 past customers hadn't been contacted in over a year
- The agency's reports had no link to booked jobs in the field-service software
- About 1 in 6 members lapsed each year, often after a failed payment
- The owner had no single weekly number for what his marketing produced
He didn't need more marketing. He needed results he could verify, counted in his own dollars, from revenue already in his business.
The Architecture
Built on our Revenue Recovery System, configured so the Monday report is the foundation everything else reports into.
Revenue Leak Audit
Ranked all 41 open quotes and mapped missed Local Services calls, giving the owner a baseline in his own numbers before launch.
Past-Customer Wake-Up
Cleaned 3,600 customers to 3,100 reachable numbers and sent two personal texts per group, sized to open slots. Every booking was logged against the customer record.
Quote Closer
Three follow-ups from the salesperson's name within 14 days, then automatic enrollment of every new quote. Each signed quote was logged at its full amount.
Call Handling
An AI assistant in backup mode that picks up after 3 rings and after hours, identifies itself as virtual, follows the owner's emergency rules, and sends a summary and recording of every call within 5 minutes.
Plan Renewals
Renewal reminders, failed-card rescue and one-time plan offers, reported separately and never counted as recovered revenue.
Monday Recovered Revenue Report
One page every Monday listing every booking and signed quote at the shop's own prices, with weekly totals, running totals and next week's plan.
How the System Operates
The system books and follows up, and every result is logged where the owner can check it. The owner approves every message and can dispute any number.
- Results are counted only at the shop's own prices, as written in the agreement
- The owner sees the same numbers we see, and can dispute any number within 7 days
- Plan renewals are reported but never counted toward recovered revenue
How It Flows
- 1A booking or signed quote happens through any part of the system
- 2It is logged against the customer, call or quote it came from
- 3The dollar value is set at the shop's agreed price
- 4Every entry appears on the Monday report for the owner to check
The owner has 7 days to dispute any number on any report.
Implementation
| Stage | Focus | Key Results |
|---|---|---|
| Stage 1 | Revenue Leak Audit | $459K in unsigned quotes ranked; 19% of Local Services calls found unanswered; counting rules agreed in writing |
| Stage 2 | Setup and approval | 3,600 customers cleaned to 3,100 reachable numbers; messages approved; texting number registered with carriers |
| Stage 3 | Launch | All 41 quotes followed up within 14 days; Call Handling live; wake-up batches sized to open slots |
| Stage 4 | Always-on | New quotes auto-enrolled; Plan Renewals live; 13 Monday reports delivered with no disputed numbers |
Ownership
Every result is tied to the shop's own records, so the owner keeps a complete, verifiable history of what the system produced.
A Monday report archive with every booking and signed quote itemized
A recording and summary of every call
A cleaned customer list and a ranked open-quote list
The written counting rules behind every number
Operational Impact
The owner no longer has to take anyone's word for what his marketing produces. Every Monday, he sees each job booked and quote signed, valued at his own prices and traceable to a real customer, call or quote. In the background, stalled quotes are worked, past customers return, and evening calls are answered. The question he used to ask every agency, "what did I actually get?", now has a line-by-line answer every week.
