Company Profile

Company

Owner-operated residential HVAC shop. ~$640K revenue, 2 techs plus the owner, no office staff. ~950 past customers and about 70 maintenance plan members.

Stack

Entry-level field-service software, the business line on the owner's cell, a payment processor with cards on file, Google Local Services Ads.

Operating Need

Handle calls, quotes and memberships without the owner leaving the field or hiring an office manager.

The Challenge

The owner answered his own phone, wrote his own quotes and ran his own membership program, all between jobs. When he was on a roof, calls went to voicemail. Quotes went out and nobody followed up. His maintenance plan had about 70 members, but renewals and failed cards were handled only when he remembered, and several members had quietly lapsed.

The Audit

We reviewed 60 days of call logs, 12 months of quotes and the membership records.

Patterns Found

  • About 30% of calls went unanswered while the owner was on jobs
  • 8 unsigned system quotes from the past 12 months, totaling $79K
  • Most quotes received no follow-up
  • Renewal rate was 68%, and 14 failed payments had never been followed up
  • Non-members were never offered the plan
  • The owner had no weekly view of what the business brought in

The owner didn't need an office manager. He needed the office work to run itself while he stayed in the field.

The Architecture

Three systems working as six parts, sized for a shop with no office.

Call Handling

An AI assistant in backup mode. The owner answers when he can; when he can't, the AI picks up after 3 rings, identifies itself as virtual and books routine work.

Emergency Routing

Follows the owner's written rules, paging him for true emergencies and sending gas or carbon monoxide calls to 911 or the gas company.

Quote Closer

Three follow-ups from the owner's name within 14 days, then automatic enrollment of every new quote.

Renewal Reminders

Texts every member 30 and 7 days before renewal with what their plan delivered.

Failed-Card Rescue and Plan Offer

Sends a card-update link the day a payment fails, and one plan offer to non-members after a visit.

Monday Recovered Revenue Report

One page every Monday with calls, quotes, renewals and dollars booked.

How the System Operates

The system covers the office. The owner sets every price and takes every sales conversation.

  • The owner answers first whenever he can
  • Price and discount questions always go to the owner
  • Each non-member gets one plan offer; if they say no, it stops

How It Flows

  1. 1A call, quote or renewal date comes up
  2. 2The AI answers, follows up or reminds
  3. 3Routine work is booked, emergencies page the owner, and price questions wait for him
  4. 4Every booking and renewal is logged on the Monday report

A summary and recording of every call reaches the owner within 5 minutes.

Operational Impact

The owner stays in the field, and the office runs anyway. Calls he can't take are answered and booked, quotes are followed up on schedule, and members renew without him having to remember. On Monday he sees the week on one page, and the business no longer depends on what he has time for after dark.
